Traditional roadmaps lack the vocabulary to handle modern AI-enabled organizations where everyone builds. The post proposes three new concepts: distinguishing outcomes (business value delivered) from building blocks (reusable composable capabilities), and a five-level polish scale ranging from manual service to full self-service. Building blocks often emerge unintentionally from outcomes and stay invisible until they break. The polish level framework makes explicit how much investment each item warrants, enabling better governance, compliance treatment, DevOps guardrails, and coordination across teams including non-engineers and AI agents.
