A pragmatic decision framework based on team size, workload characteristics, and operational maturity shows that most teams would ship faster with managed platforms (Heroku, Render, DigitalOcean) or VMs. The hidden costs of Kubernetes include 3-6 months to first production deployment, 40-60 engineer-hours/month of ongoing maintenance, increased cognitive load for all engineers, and slower incident response. Four real-world scenarios illustrate when each tier is appropriate. Kubernetes is justified only for multi-region deployments, complex microservices topologies, multi-tenancy isolation, advanced autoscaling, or teams with dedicated platform engineers. A progressive adoption path (managed platforms → VMs → hybrid → full Kubernetes) is recommended over jumping straight to orchestration.

I believe that the decision to use Kubernetes should not be based solely on the size of the team. The correct approach should be based on people’s experience and, above all, the maturity of the build and deployment process, quality, monitoring, and governance of the entire stack.

If you need 3-6 months to up simple app using k8s maybe you should end your career as a DevOps

Feel like we must be missing something as our kubenetes setup doesn’t require anywhere near the maintainence figures you suggest. Upgrades etc have been largely automated with no breaking changes (for us at least) for a while. I suppose our situation is different to the some as we host multiple products within the same cluster so most of the work is done and we just add additional deployments
